Perspectives

When should you hire your first salesperson?

The founders are tired of selling, revenue is behind plan and the board suggests hiring a “proper VP”. That candidate arrives to find a broad market, changing pitch, inconsistent pricing and no record of why the few customers bought. The company has delegated the unanswered question, not the workload.

Revenue-scaling practice asks whether the motion can be measured and taught. Founding-sales practice asks whether the customer, pain and buying path have repeated. Stage-fit hiring asks whether this person has worked without the brand and infrastructure of a larger company. The combined correction is simple: readiness is evidence in the motion, not the amount raised or the founder's fatigue.

Teach before you scale

A salesperson scales a teachable motion; they do not invent one by proxy.

  1. 01 · Wins

    Repeat the result

Founders close similar customers more than once.

  2. 02 · Customer

    Narrow the fit

Pain, buyer and exclusion are explicit.

  3. 03 · Motion

    Teach the work

Calls, proof, stages and handoffs are inspectable.

  4. 04 · Volume

    Fund the role

Enough qualified work exists to judge fairly.

Look for repetition before headcount

Founders do not need a perfect playbook. They do need several wins with a recognisable customer, problem, proof and buying path. Stage conversion should be understandable even if the sample is small. Onboarding and implementation must not depend on promises only the founder can keep.

  • Customer: the organisation, user and urgent problem are narrow enough to prospect.
  • Narrative: the seller can explain the current alternative, differentiated value and evidence.
  • Process: stages reflect customer commitments, with examples of wins and losses.
  • Capacity: there is enough qualified pipeline and founder support to learn rather than panic.

Hire for stage fit, not logo prestige

The first seller must tolerate incomplete materials, give precise feedback and improve the recipe while running it. A leader from a large organisation may have relied on brand demand, specialists and mature operations that do not exist here. Look for someone who has sold to a similar buyer at a similarly early stage, and check the conditions behind their past number.

Let AI make founder selling teachable

An agent can turn calls, objections, materials and stage evidence into a living sales guide. It can show where the founder improvises and where deals repeatedly stall. It should not polish away contradictions: those are the parts the first hire needs to help resolve.

Use the agent to turn founder instinct into instruction

The model should not decide whom to hire. Its useful job is to make the existing sales motion inspectable enough that a candidate can be judged against the work and a new seller can learn from real cases rather than founder folklore.

  • Evidence pack: the last five wins and five losses, source interactions, ICP and positioning revisions, stage definitions, pricing decisions, implementation handoffs, current pipeline and examples of prospects the company deliberately rejected.
  • Working brief: extract recurring customer, pain, proof, objection and buying-path patterns. Separate a teachable rule from a founder-only advantage and surface contradictions rather than averaging them away.
  • Permitted action: draft a living sales guide, role scorecard, realistic work sample and first-month onboarding cases. Once a seller starts, prepare deal reviews that compare their evidence and choices with the accepted motion.
  • Review gate: people own candidate outreach, personal-data use, assessment and the employment decision. The agent must not rank people from inferred personality, prestigious employers or protected characteristics.
  • Learning record: add reviewed examples and counterexamples to the guide. Compare the seller's actual outcomes with the motion before changing either; this distinguishes a coaching issue from a broken system.

The agent becomes useful as the company's sales coach because its instructions are trained on reviewed company cases. New evidence can improve the playbook without rewriting history or pretending every founder improvisation is a best practice.

A useful next move

Reconstruct the last five wins and five losses. For each, record ICP fit, pain, first proof, decision path, time in stage and outcome reason. If no repeatable shape appears, keep founder selling. If one does, hire two early sellers against the same motion so you can distinguish person performance from system performance.
