Two startups each report £1 million of revenue. One receives annual payment upfront from hundreds of renewing customers at healthy margin. The other depends on two customers, costly implementation and a partner that can change the rules. The top lines match. Their options do not.
Revenue-quality practice looks beneath growth to durability, margin, concentration and cash. Strategic-power practice asks whether an advantage survives competition. SaaS economics connects both to the cost and time required to acquire and serve a customer. The resulting question is operational, not cosmetic: does this growth leave the company stronger after it fulfils the promise?
Read the revenue underneath
Good revenue leaves more cash and choice than obligation.
01 · Durability
Test return
Do customers renew, expand and keep using?
02 · Margin
Price the work
Count delivery, support and serving cost.
03 · Concentration
Find dependency
Measure exposure to customers and platforms.
04 · Cash
Follow collection
Know when booked revenue becomes usable cash.
Score the revenue on five operating qualities
Start with the cohort rather than the total. Does the customer renew and expand? What gross margin remains after serving them? How much sales and implementation work created the contract? When is cash collected? What happens if the largest customer or distribution partner leaves? These questions connect growth to resilience.
- Recurring: continued payment follows continued customer value.
- Profitable to serve: price covers variable delivery and support with room for the company.
- Diversified: one account, channel or supplier cannot dictate survival.
- Cash-generative: collection timing does not force the company to finance customers.
- Defensible: growth does not rely on an advantage competitors can copy immediately.
Find growth that manufactures its own problem
Discounts can pull demand forward while weakening future pricing. Custom work can appear as software revenue while creating an unscalable service obligation. Paid acquisition can accelerate a cohort whose retention never repays the cost. Keep booked revenue, collected cash and contribution after delivery visible side by side.
Use AI to trace quality back to the contract
An agent can connect invoice, contract, usage, support and renewal evidence by cohort. It should preserve accounting definitions and flag concentration or margin assumptions for review. It should not relabel services as recurring software revenue or infer renewal from silence.
Teach the agent to follow revenue into company strength
Ask the agent to trace revenue, not admire it. One contract should be followed from commercial promise to invoice, collection, product use, delivery effort, support, renewal and concentration. That full path shows whether another customer like this creates cash and choice or more hidden obligation.
- Evidence pack: exact contracts and amendments, invoices and collection dates, product usage, implementation and support work, attributable serving cost, renewals and expansions, discounts, channel dependencies and the accounting definitions used in company reporting.
- Working brief: build a cohort-level view of durability, contribution after serving, concentration and cash conversion. Keep booked revenue, recognised revenue and collected cash separate, and identify the source behind each definition.
- Permitted action: prepare a customer-quality review, flag contracts whose delivery or dependency weakens the economics and draft the next commercial or product question for the owner.
- Review gate: finance owns accounting treatment; people approve pricing, contract changes and customer action. The agent must not infer renewal from silence, allocate missing costs to zero or recategorise services to improve a software metric.
- Learning record: connect each accepted revenue-quality judgement to later renewal, margin and collection outcomes. Founder and finance corrections become examples that refine the rubric for the next cohort.
A model trained this way stops treating growth as a single number. It learns the company's own examples of good and bad revenue and can bring the right contract, cost or behaviour to the next decision.
A useful next move
Take the five largest and five newest customers. For each, record cash collected, delivery cost, ongoing support, product usage, renewal date and dependency. Write one sentence explaining whether another customer like this makes the company stronger.
